What one returned COD order costs you
Updated 14 October 2026
When a cash on delivery parcel comes back undelivered, you pay to ship it out and again to bring it home, and you earn nothing. This guide works out that cost on one order, shows what published data says about return rates in India, and lists what brings the rate down.
What RTO means
RTO stands for return to origin. The courier could not deliver the parcel, usually because the customer refused it, was not reachable or gave a wrong address, so the parcel travels back to you. It is different from a customer return, where the buyer accepts the product and sends it back later.
How couriers bill it
You pay the forward shipping charge even though nothing was delivered. Then you pay a return charge. Shiprocket, for example, says RTO is charged by weight and zone. Check your own rate card, because the return leg is priced differently by each courier.
The cost of one returned order
The numbers below are an example. Replace them with your own.
| Item | Delivered order | Returned order |
|---|---|---|
| Selling price | ₹999 | ₹0 |
| Product cost | ₹400 | ₹0, if it comes back fit to sell |
| Forward shipping | ₹80 | ₹80 |
| Return shipping | ₹0 | ₹80 |
| Packaging | ₹20 | ₹20 |
| Result | ₹499 earned | ₹180 lost |
Each returned order here cancels a little over a third of the earnings from one delivered order. The table leaves out two costs: what you spent on ads to win the order, and stock that comes back damaged or too late to sell.
What that does to a month
Take 100 cash on delivery orders with 21 returned. The 79 delivered orders earn ₹39,421. The 21 returns lose ₹3,780. You keep ₹35,641, about 10% less than the delivered orders earned. At 40 returns in 100 you keep ₹22,740 where a month with no returns would have paid ₹49,900.
What published data says
These figures come from companies reporting on their own customers, so read them as a guide to scale.
- Unicommerce's India D2C report of April 2026 puts RTO across its brands at 39.2% in November 2025, 25.6% in January 2026 and 21.0% in March 2026.
- The same report puts the return rate for cash on delivery orders at 58% in the festive quarter, against under 15% for prepaid orders.
- GoKwik told TechCrunch in June 2025 that 45% of orders on its platform were cash on delivery and 55% prepaid.
On GoKwik's numbers, cash on delivery is close to half of all orders. On Unicommerce's, it comes back several times as often as prepaid. That is why most of the work on RTO is work on cash on delivery orders.
What brings the rate down
- Confirm before you ship. A call or a WhatsApp message asking the customer to confirm removes orders placed by mistake.
- Check the pincode at checkout. If your courier does not deliver there, do not accept the order.
- Give a small discount for paying online. Every order that moves to prepaid is far less likely to come back.
- Ship fast. The longer a cash on delivery parcel takes, the more likely the customer has changed their mind.
- Record the cost of every return. You cannot see which products or pincodes cause the loss until it is written down per order.
On KartMojo, cash on delivery comes with pincode serviceability checks, tracking of cash collected, and RTO cost logged against the order.
Questions sellers ask
What is RTO in ecommerce?
RTO means return to origin. The courier could not deliver the parcel and sends it back to the seller, who pays shipping in both directions.
Will I be charged for RTO?
Yes. You pay the forward shipping and a return charge. Couriers price the return leg by weight and zone, so check your rate card.
What is a good RTO rate?
Shiprocket describes below 10% as good. Unicommerce reported 21.0% across its D2C brands in March 2026, so many stores are well above that.
Does offering prepaid payment reduce RTO?
Yes. Unicommerce reported a return rate under 15% for prepaid orders against 58% for cash on delivery in the festive quarter.
